Turning unstaffed hours into selling hours at a 24/7 gym

Unattended Retail & Payments

The War House Gyms self-service purchase terminal

A 24-hour gym could only sell meal prep, gear, and supplements when someone was behind the desk. We audited how the gym's revenue actually moved, found the gap, and built a self-service terminal on Stripe so members buy on their own, at any hour, across both locations.

The Opportunity

War House Gyms runs two locations, both open around the clock but staffed for only part of the day. The engagement began with a review of how the gym's revenue actually moved — what members paid for, how each of those things got collected, and where a person had to be present for money to change hands. Meal prep, apparel, and supplements turned out to be real, repeated demand that could only be served during staffed hours. Outside them, the demand still arrived and simply had nowhere to go.

The Challenge

  • Retail, meal prep, and supplement sales required a staff member to process payment
  • No way to buy anything during the majority of the gym's open hours
  • Ancillary revenue had never been mapped against staffed hours, so the gap wasn't visible until the process was walked
  • Ancillary sales tracked separately from membership billing, with no consolidated view
  • Any fix had to run unattended and identically across two locations

The Solution

The audit pointed at one structural gap: every ancillary sale needed a person. The build closed it — a self-service payment terminal on Stripe handling meal prep, gear, and supplement purchases with no staff involvement, deployed across both locations.

  • Revenue process audit mapping every stream against staffed hours
  • Unattended self-service purchase terminal for retail and nutrition
  • Stripe payment processing with no staff handling required
  • Multi-location deployment running identically at both sites
  • Consolidated reporting across ancillary revenue streams
  • Inventory and product management for meal prep, gear, and supplements
  • Built for a 24/7 environment — no supervision, no downtime windows

The Results

What the build produced, and what it changed for the business.

About War House Gyms

War House Gyms operates two 24-hour fitness facilities where members train on their own schedule, often well outside staffed hours. Its ancillary revenue — meal prep, apparel, supplements — depends on being purchasable whenever a member decides to buy, not only when someone is at the front desk.

Our Take

A gym open 168 hours a week could only sell during the hours someone was at the desk.

The demand was never the problem — members wanted the meal prep and the supplements, and asked for them at every hour. What was missing was any way to complete the purchase without a person standing there. That gap wasn't visible until the process was walked end to end, which is exactly why the work started with an audit rather than a build. Putting the transaction on infrastructure instead of staff availability opened a revenue stream the gym previously had no way to capture, and it runs the same way at both locations whether anyone is watching or not.
